PLEASE HELP STARTING PROBLEM

I have a 94 f/350 non turbo will not start cold unless pull start, cranking black smoke from exhaust, the wait light used to come on and clicking still hard to start,now no light or clicking once pull started start right back up no problem sit for a 1/2 wont start cranking sounds good not slow,will not start with any injector cleaner or start fluid,???/ please help i replaced glow plugs and glow plug relay , got power to the injector pump,non sounds or light thank you

No wait to start light indicates a problem with your glow plug system.

The GP controller is powered by two yellow wires that connect to the starter relay.Quite often the terminals on these wires at the starter relay are bad and need replacement.

What is the voltage on both sides of the GP controller when the key is turned on?

7.3L Alternator Belt Idler Photos note, the belt number I listed is wrong and the correct belt, i.e. non cog and non stretch is NLA.

@Snotzalot thanks i will change the the yellow wire today ? and check the voltage on the gp controller thats the box on the back of the engine behind the throtle body right thank you for your help bill,
